 In order to make honor gain more intuitive, how about just raising the amount of honor required to win the game, and allowing players to gain sick amounts of honor on occasion? Dishonorable defeat could stay at zero, of course, but the new number would need to be a function of the player count, as the potential honor gain rises with the number of players.

One possible issue with that is how it would skew honor costs for certain cards in the existing pool...for example, Assassination becomes a lot "cheaper" to play when you no longer have to worry about paying 12% of max possible honor (or as much as 30% of your starting honor) just to play it. Other cards with lower honor loss costs basically become "free".

Been thinking about it, and I think I can make it work for up to 4 players. Not sure how well it would work, but without entirely new mechanics, this is the only way I can see to make it work.

End of Game - any player who has no Honor tokens or has their Stronghold Province broken is eliminated. Anyone who has 25 Honor tokens immediately wins. If scoring position is desired, play until only 1 player remains. Players eliminated take the lowest remaining scoring position, and players with 25 Honor are eliminated, taking the highest remaining scoring position.

Dynasty Phase (4 player only) - the second player to pass gains 1 fate

Honor Bid - the highest bid pays the lowest bid (in 4 player, 2nd highest bid pays 2nd lowest). In case of ties for highest, both pay half (round up) while the lowest gains the exact amount (discard rounding errors).

Conflict - use two copies of each ring, which are set to specific sides. A player can only declare an attack with a Ring he doesn't already have (but may win any ring on defense). A player can only be attacked a number of times per round equal to the current number of players in the game (to prevent gang-ups). Only characters controlled by the Attacker and Defender may be part of the conflict.

Imperial Favor (4 player only) - use two copies, each set to a different side. The highest Ring+Glory count may choose which one they want, the other goes to the second highest. In the case of a tie for first between 2 players, each player may choose which side to set the Favor. In case of a tie for second, the second Favor stays where it is, but becomes the opposite of the chosen Favor.

Sure - I think that any multiplayer rules will need to change how honor works entirely.
